AI in Enterprise: What Actually Works vs What's Marketing
Every enterprise vendor claims AI. Most of it is keyword search with a chatbot skin. Here's how to tell the difference.
You're sitting in a vendor demo. The sales engineer pulls up a chatbot interface, types "show me last quarter's revenue by region," and a nice-looking chart appears. "AI-powered analytics," he says. The room nods. You nod too, because what else do you do?
But here's the thing. You've sat through this exact demo four times this month. Different vendors, different logos on the slide deck, same chatbot answering the same question. And a quiet thought keeps nagging you: is any of this actually AI?
Probably not. At least, not in the way that matters.
The spectrum nobody talks about
Enterprise software vendors use "AI" the way restaurants use "artisanal." It technically means something, but it's been stretched so thin it doesn't mean much anymore.
Here's what's actually out there, roughly ordered from least to most sophisticated:
Keyword search with a conversational wrapper. This is the most common thing being sold as AI right now. Your data sits in a database. The chatbot parses your question into a SQL query. It returns results in natural language instead of a table. That's useful! But it's not AI. It's a nicer interface on top of a search engine. Oracle and SAP have been doing variations of this for fifteen years — the chatbot skin is new, the capability isn't.
Rule-based engines. "If inventory drops below X, send an alert." "If a customer hasn't ordered in 90 days, flag them." These are business rules. Someone wrote them. They don't learn. They don't adapt. They do exactly what they're told to do, which is fine until your business changes and nobody updates the rules. I've seen companies running on rule engines from 2017 that nobody fully understands anymore.
Statistical models. This is where things get marginally more interesting. Regression models, time-series forecasting, clustering. Real math, real value — but most of it hasn't changed fundamentally since the 1990s. What's changed is that compute is cheaper and data is more available. If your vendor's "AI" is a linear regression running on more data, that's honest. Not exciting, but honest.
Actual machine learning that improves with your data. This is rare in enterprise software. Genuinely rare. It means the system observes your operations, identifies patterns specific to your business, and gets better at its job over time without someone manually tweaking rules. The model learns that your supply chain behaves differently in Q4, or that a specific customer segment responds to pricing changes in a way that doesn't match the textbook.
Most vendors are selling you something from the first two categories and calling it the fourth.
What real AI looks like in practice
When AI is actually working in an enterprise context, it does things humans can't do at scale. Not because humans aren't smart enough — because there's too much data and too many variables for anyone to hold in their head at once.
It connects data across departments that never talk to each other. Your procurement team doesn't look at customer satisfaction scores. Your finance team doesn't monitor production line sensor data. But sometimes, a spike in raw material defects from a specific supplier correlates with a dip in customer renewals six months later. No human would catch that. A well-built model might.
It gets better without being told to. If you're updating rules manually every quarter, you don't have AI. You have a configurable system. Real machine learning notices when its own predictions start degrading and adjusts. The difference matters.
Five questions your CTO should be asking
When a vendor says "AI," here's what to ask:
"What happens when the model is wrong?" This is the most important question and most vendors hate it. A good system surfaces its confidence level. It says "I'm 72% sure this invoice is miscategorized" instead of just quietly recategorizing it. If the vendor can't explain their error-handling, walk away.
"Can I see the training data?" If they trained on generic data sets and haven't fine-tuned on anything resembling your industry, the model is guessing. A model trained on retail purchasing data won't understand pharmaceutical procurement. Domain matters enormously.
"Does this need six months of our data or five years?" This tells you whether you'll see value anytime soon. Some approaches need massive historical datasets to be useful. Others can start finding patterns relatively quickly. Neither is wrong — but you need to know what you're signing up for.
"What's the human override process?" Any vendor who says their AI doesn't need human oversight is either lying or dangerously naive. The best systems augment human judgment. They don't replace it.
"Will this work when our business changes?" Companies restructure. They enter new markets. They acquire competitors. A model trained on 2024 data might be useless after a major acquisition in 2025. Ask how the system handles distribution shifts.
Why noticing beats predicting
Here's something counterintuitive: in most enterprise contexts, anomaly detection is more valuable than prediction.
Everyone wants to predict the future. Vendors love selling prediction. "We'll predict which customers will churn!" "We'll predict demand for next quarter!" But prediction requires stable patterns, extensive historical data, and a future that resembles the past. That's a lot of assumptions.
Anomaly detection is more humble, and more useful. It says: "Something is different. I don't know why, but this pattern doesn't match what I've seen before." Your accounts payable suddenly has 15% more duplicate invoices than usual. A supplier's lead times have shifted by two days over the past month. A specific product's return rate just crossed a threshold that's never been crossed before.
You don't need the system to tell you why these things are happening. You need it to notice them before they become crises. That's the difference between a useful AI system and a fancy dashboard.
The honest version
AI isn't magic. We need to stop pretending it is, because the pretending is what makes smart executives skeptical of the whole category.
AI is pattern recognition at scale. That's it. But "that's it" is still enormously powerful when you connect the right data sources, build in proper feedback loops, and keep humans in the decision chain. The value isn't in the algorithm — it's in the plumbing. Getting clean data from disparate systems, normalizing it, and feeding it to models that are actually appropriate for the problem.
The vendors who can't explain that clearly? They're probably just selling you a chatbot on top of a database. And that's fine, honestly — better interfaces have real value. Just don't pay AI prices for it.
